Key ideas

  • PMs own the why. Yamashita’s core philosophy is that the PM role is uniquely responsible for the why behind every product decision. When teams understand why they are doing something, they can make excellent local decisions at scale — the only practical way to run a fast-moving organisation.
  • Storytelling as synthesis. The single habit Yamashita credits most for his career success is storytelling — not persuasion for its own sake, but the ability to distil disparate inputs into a clear, memorable thesis. He calls the ideal unit a meme: an insight so crystallised that executives cite it mid-meeting without prompting.
  • Customer proximity as a cultural practice. Figma’s proximity to users is structural: Dylan Field reads more customer feedback than anyone, drops single-like tweets into a private “Concerning Tweets” channel, and interrogates random users on sight. The PM team switched from memos to Figma decks specifically to increase internal product usage and surface bugs through personal accountability.
  • Community-led, not just product-led, growth. Yamashita reframes Figma’s PLG motion as community-led growth: the real growth engine is the passionate internal designer at a target company, not the sales rep. Sales and product alike exist to equip that champion — providing data, stories, and roadmap visibility — rather than to close the deal themselves.
  • OKRs remain unsolved; three criteria matter. After cycling through headline-only goals, back to OKRs, and then “commitments,” Yamashita concludes the framing matters less than three properties: legibility (anyone can read and understand it), actionability (it stirs people to act differently), and authenticity (it honestly reflects what the team is doing day-to-day).

Background

Yuhki Yamashita is Chief Product Officer at Figma. He joined from Uber, where he also served briefly as Head of Design for the New Mobility (micro-mobility) team — an unusual crossing of the PM/design boundary. Earlier roles include YouTube (leading the iOS app), Google, and Microsoft (Hotmail, Windows 8). He also taught computer science at Harvard.
